An action that’s quietly six weeks late helps nobody. The whole point of a review is to put the finger on the sore spot early, while it’s still cheap to fix.
So make it safe to say “this is stuck.” Orange is a signal, not a verdict. A team that only ever reports green isn’t doing better work. It’s hiding the very information the review exists to surface. Reward honesty, not optimism.
Keep it short and keep the rhythm
An hour is enough when everyone prepares. Longer than that and you’re probably drifting into strategy, and strategy belongs in the quarterly strategy review, not here. Don’t relitigate your choices every month. Trust the plan, work the actions, and save the bigger questions for their own moment.
And whatever you do, keep the rhythm going. Put the whole year’s action reviews in the calendar on day one. The first month everyone reports. The second month most people do. By the third month, if you’ve let it slide, the session opens with twenty minutes of “so, where are we again?” Protect the cadence and it becomes simply how the team works.
